Subscribe to this mod
Go to C:/Steam/steamapps/workshop/content/445220/3473996451
Copy entire folder "3473996451" and place it somewhere else to keep it safe
Replace pictures in the folders
Upload your mod

2. The still easy way

Complete "The easiest way" but don't upload your mod
Open data/scripts/realCaptains2/packList.lua to read basic information about advanced features
You can use any text editor
Replace pictures in the folders
Upload your mod

3. The advanced way

Complete "The still easy way" but don't upload your mod
Open data/scripts/realCaptains2/packList_hard.lua to read full information about all mod features
You can use any text editor
Edit this file to add new races and assign more portraits to them
Add folder and pictures in accordance to your edits
Upload your mod

Recommendations

Use "Custom captains I" from another author to generate captains, it will help you to skim through your images in game

Enable "Dev Mode" in the "settings --> mods" to quickly make adjustments
Write /devmode in the chat in the game
Select your ship, hit F5 to reload all scripts and instanlty apply changes that you make in .lua files
