I really like the Jam idea, so 5% chance to jam. You need to watch the Jam animation, then reload.

it could just be a gun that fires gas...but when a friendly pyro comes along he can ignite it causing a boom.

i like the "marked for death", "slow down and more afterburn damange" and "short range" ideas!
taking 2 of them, here are my stats:

+all ammo are already loaded " (making it like a little flamethrower) maybe like 50 ammo
+on hit: enemy is market for death OR takes 40% more afterburn damange for 4 sec (idk what to chose lol)
+holster and and draw faster
-short range
-a lot of damange penality

my idea is to have a little damange-support for the primary, but it make the pyro effective only at closerange, since even the secondary has short range

if the gutguster (check this set before asking "what is the gutguster") attract enemy to you instead of pushing them away (idea inspired from egg salad's one) can make a perfect primary-secondary combo

Fires a short range spray that inflicts targets with disorientation, 150% Afterburn vulnerability and lowered mouse sensitivity for 5 seconds
Deals minimal damage
You won't be killing anyone with this, but the effects can ruin anyone's day, and maybe scare away those pesky scouts and spies.

Short range spray
On Hit:
-Slows enemies for 4 seconds
-Poisons them for 6 seconds
-User +5% speed boost on every successful hit
-Minus 65% damage
-Carries 6 ammo
-Must reload after every shot, (Like the flare guns)
-Plus 10% longer reload speed

I'm sort of thinking a flame thrower but it doesn't do direct damage... lemme explain.
Main fire : fires a gas that inflicts zero effects or damage
Alt fire : if close enough to said gas ignites all of it causing immense fire damage and igniting them.

hitscan weapon fires a big amount of fire in bursts

does 20% more damage but you have to wait 3 seconds before shooting again

soaks player in gas, -35%attack speed andcan be sprayed like a flamer for 3 secs, also it soaks you
