To put it in perspective, episode 11 isn't complete yet, and because episode 12 won't start development before 11 is complete, no one can even speculate how soon 12 will be completed.

are done with 11 not far away. A good deal of content right there in my humble opinion.
And from what I read chapter 11 is a big one content wise.

A plausible guess would be about December 2025 to January-February 2026 considering the development time of episodes 9, 10 and 11. There are games on Steam that stay in "coming soon" status for months and even a full year. So, it's not that unusual.

Dr. PinkCake rarely gives release dates in advance unless that release is like almost imminent so don't expect to see one anytime soon. I suppose that he prefers to announce it when he's fairly certain that he can achieve it rather than put a wild guess and then disappointing people by pushing it back repeatedly like many major studios do.

He probably opened the page to send the message that Steam isn't forgotten and Season 3 is still being actively developped.

It's possible that DPC has already planned for episode 12 to be shorter and have fewer animation scenes. It's the finale for Season 3 so it may be exposition heavy to set things up for the final season. He may think he can finish it much quicker than episode 11.

All of this is just massive wishful speculation, of course.

On the other hand, do we really want it to be shorter? The writing is so good that I feel like I always want to see more. :D

I also can't imagine it would come out soon after the steam posting. Dec 2025 seems a bit of a stretch no? I see how the game will have to account for many branching paths and options based on your previous choices now.

I know right? I feel the same way. I'm looking forward to the new season being released at some point. There are so many unanswered questions i hope get answered in season 3.

Have you seen any signs that that is even a possibility? Over on the Patreon side of things, we know from experience not to seriously guess at what will happen, because there is a plan, and now we just need to see how it plays out.

Very late 2025 if episode 12 is shorter but I don't think it will be, 2026 looks most likely.

Not all Episodes have the same length, it depends of how much content DPC wants to deploy in each Episode in particular. We don't know yet (and possibly he doesn't know for certain either) whether Ep 12 will be longer or shorter.
